BLACKOUT masters fulfillment without a warehouse

To save high delivery costs and fulfill customer orders more quickly and flexibly, the Swiss fashion company BLACKOUT enables Ship-from-Store and Click & Reserve.

BLACKOUT masters fulfillment without a warehouse

Founded in 2016, BLACKOUT is a Swiss fashion retailer specializing in contemporary jeans and casual wear with a strong focus on personal service and attractive price‑performance. The brand is a subsidiary of the German fashion retailer JEANS FRITZ and operates more than 90 stores across Switzerland. Store replenishment is handled via a central warehouse in Germany, leveraging established logistics structures while focusing the retail footprint exclusively on the Swiss market.

As customer demand for digital shopping continued to grow, BLACKOUT decided to launch its own online shop for Switzerland. However, without a warehouse presence in Switzerland and with only limited options to ship customer orders directly from Germany, a traditional e‑commerce setup was not viable. To avoid long delivery times, high cross‑border costs and unnecessary complexity, BLACKOUT chose a store‑based fulfillment approach. This required a modern Order Management System to orchestrate online orders, activate stores as fulfillment locations and enable scalable e‑commerce operations. fulfillmenttools provided the right foundation to connect stores, inventory and fulfillment processes into a flexible omnichannel setup from day one.

The Challenges

Launching e‑commerce for the Swiss market

BLACKOUT aimed to enter e‑commerce for Switzerland without an existing online setup. The challenge was to create a viable fulfillment model from scratch that meets customer expectations without building new logistics structures.

Cross‑border fulfillment constraints

Without a warehouse in Switzerland, shipping online orders from Germany would have caused long delivery routes, high cross‑border costs and limited service levels that conflicted with expectations for fast, reliable delivery.

Stores not prepared for fulfillment

Although BLACKOUT operates a large store network, locations were not set up to fulfill online orders. Stores needed to be enabled quickly, without disrupting day‑to‑day retail operations or creating complexity.

Need for a scalable OMS at market entry
