Fulfillment

Fulfillment covers everything that happens between a completed sale and the product reaching the customer — from order acceptance to picking, packing, and returns.

Definition

Fulfillment refers to the full set of activities and processes that take place after a sales contract is concluded, all aimed at getting the purchased product or service to the buyer, whether handled by the seller directly or by a fulfillment partner.

Types of fulfillment

  • Order fulfillment — the process of getting a specific customer order from acceptance to delivery
  • Service fulfillment — fulfillment obligations tied to services rather than physical goods, such as scheduled consultations or repairs
  • Omnichannel fulfillment — fulfillment coordinated across multiple sales and delivery channels (online, in-store, marketplace) rather than treating each one separately

Fulfillment covers a broad set of coordinated operational steps, including:

  • Order acceptance
  • Accepting reservations
  • Accepting consultation appointments
  • Storage
  • Inventory replenishment
  • Picking
  • Packaging
  • Franking
  • Dispatch
  • Returns, including disposal
  • Spare parts supply
  • Repairs, including product exchange

Why fulfillment is more than just shipping

Shipping is only one visible piece of fulfillment, the part the customer actually sees arrive at their door. Everything that determines whether that shipment is fast, accurate, and cost-efficient happens earlier: which location the order is routed to, whether stock was actually available where the system said it was, and how efficiently picking and packing ran. This is why fulfillment quality is usually decided long before a package ever reaches a courier: a problem in order routing or inventory accuracy shows up later as a shipping delay, even though shipping itself wasn't the cause.

Fulfillment in the age of AI agents

Traditionally, fulfillment decisions — where to route an order, how to handle an exception, when to flag a delivery risk — have relied on fixed rules that need manual updates as conditions change. AI agents change what's possible here: instead of following a static rule set, they can evaluate real-time inventory, delivery constraints, and order priority to make (and adjust) fulfillment decisions dynamically. This doesn't replace the underlying fulfillment steps listed above, because orders still need to be picked, packed, and shipped. But it changes how the decisions behind those steps get made, shifting from predefined logic to continuous, data-driven adjustment. Today, this typically means AI agents supporting human-defined processes; the direction of travel is toward agents handling more of that decision-making autonomously.
